Choose a meaningful measure
Tool usage tells you that people are trying something. It does not tell you whether the work improved. Pick a measure tied to the process, such as turnaround time, rework or response quality.
Compare like with like
Record a baseline using a representative set of tasks. When you review the pilot, use similar work and account for differences in complexity, volume and staffing.
Include the team's experience
Numbers are only part of the picture. Ask whether the new process is easier to use and whether it creates extra checking elsewhere. Use that feedback alongside the operational measures.
